# Season Plan FY2 S1 V1 FY2 S1 is a short season, from the Black Friday shopping season to the Holiday shopping season. We are starting this season with a product idea to test. We are writing this document in order to minimize time to getting customers and testing our product idea. Remember, whenever we feel the instinctive desire to spend a little more time on some extra work in order to feel safer, we are doing this work not for us but for our customers. Slay all that stands between us and our customers even if that means we must slay our own fears. # Product Idea Santana “Shopper’s Guide” is a product discovery site that is curated (like Consumer Reports), tailored (like Amazon), and interactive (like ChatGPT). A person visits Santana everyday to discover products that elevate comfort and fashion, tips for product use and care, and deals for wise spending. # Business Thesis We need not test whether consumers desire to discover great products. Success of existing businesses such as Google and Facebook already prove this point. The thesis we must prove is the following: “**Many consumers will pay to access a superior product discovery experience**”. We will consider the thesis proven if we can get “100 members each paying $10 monthly fee” this season. In order to make sure that we are delivering real utility (instead of false promises), we will count a customer as a member if the customer interacts with Santana on 3 out of 7 days. If the thesis is proven correct, then we will likely be able to establish a sustainable position for us in the economy and continue to provide differentiated benefits to our stakeholders. (See FY2 S1 Enterprise Plan for detailed discussion of how we will go from Santana the single product to an ongoing business operation). # Operation Plan - Stage 1: Rapid Clarity Write down information needed to sufficiently explain product idea to anyone in person. In the process, we will get to discover and address remaining points of ambiguity. - FY2 S1 Santana Product Plan in Low Fidelity 1. Santana Sales Pitch 2. Santana Versus Substitutes 3. Mechanism (Technology and Finance) - FY2 S1 Enterprise Plan 1. Company Roadmap: How does Santana fit into our overall roadmap? 2. Expansion Plan: How will we grow on top of success of Santana? 3. Business Thesis: What must be true for Santana to succeed? 4. Competitive Strategy (against older and later entrants in the market): How will we take and keep the position in the economy? 5. Defense: How will we guard us and our stakeholders against possible risks? - FY2 S1 Santana Introduction A presentation deck that we can carry on a mobile device that will help us explain Santana product idea and business plan to present and potential stakeholders within 10 minutes. 1. Philosophy on Shopping 2. Santana Sales Pitch 3. Santana Demo 4. Santana Versus Substitutes 5. Mechanism (Technology and Finance) 6. Competitive Strategy 7. Expansion Plan - Stage 2: Test at Narrow Scale with Low Technology Make materials with which we can test the intended member story. With this practice, we can polish the experience that each customer will experience before scaling up to many customers. - FY2 S1 Santana Product Plan in High Fidelity 1. Target Customers and Ideal Customer Profile 2. Interaction 1. Customer Story (Daily Habit & First Discovery) 2. Shopper Journey Map 3. Contents 1. Focus Segments 2. Content Presentation 3. Content Procurement 4. Economics 1. Stakeholders Map (Benefits & Power) 2. Cost Estimations 5. Technology: Minimum Specification - FY2 S1 Santana Simulation Test Make it possible for one person at a time to experience the intended Santana. To test rapidly, sacrifice scalability for now. - FY2 S1 Santana Technology Plan - Stage 3: Test at Wide Scale with Low Technology Publish manually generated contents with static demonstration of possible interactions. Publish landing page. Collect waitlist registrations. With this practice, we will get to test whether the product idea appeals broadly to many potential customers. - FY2 S1 Santana Distribution Plan 1. Identify channels where we can find and reach potential customers. - FY2 S1 Santana Promise Test Present to potential customers on the internet the utility that Santana may deliver to them if they join as members. Collect waitlist to check whether promised utility is compelling enough to attract attention. - Stage 4: Test at Wide Scale with High Technology Publish an application that delivers the promised utility. - FY2 S1 Santana App Delivery - Stage 5: Review and Plan - FY2 S2 Season Plan - FY2 S1 Junwon Story Before each test starts, make sure to write a Study Plan document in order to clarify the purpose and the method of the test. After each test ends, make sure to report observations and suggest future work. # Appendix: Changes in Plan - 23.11.27 We are starting Stage 2. We will prioritize: “Static Contents Test with Landing Page with Waitlist Registration”. For this prioritization, we will postpone Interviewing Shoppers and Simulated Test. This is to understand best (and also possible) way to assist shoppers before we present any visions to them. - 23.12.12 Discarded Simulated Test to skip to Application Test. Cost difference between performing Simulated Test and Application Test is small, because most of cost is from polishing report generation and not in developing the shell (interface). # Appendix: FY2 S1 Execution - Stage 0 - Season Plan FY2 S1 V1 [DONE: 23.11.11] - Stage 1 - Product Plan FY2 S1 V1 [DONE: 23.11.15] - Enterprise Plan FY2 S1 V1 [DONE: 23.11.17] - Santana Pitch Deck FY2 S1 V1 [DONE: 23.11.18] - Stage 2 - Shoppers Interview Guide FY2 S1 V1 [DONE: 23.11.25]
